Payout Mafia Reveals the Smartest Path to $10K in a Post-AI Market

Affiliate marketing has been through some turbulent years. Between massive SEO shakeups and the rise of AI, a lot of publishers are looking around and asking, “Is there still a future for me here?” Let me tell you, I get it. But the answer is a big, fat YES.

On my recent Affiliate Nerd Out episode, I sat down with Niels Zee, and he dropped so many truth bombs that I’m still cleaning up the mess. Niels is an expert affiliate marketer and the author of Payout Mafia, a book that’s basically a playbook from the trenches of modern affiliate marketing. We talked about why he wrote it, his terrifying (but brilliant) pivot away from SEO, and what’s actually making money right now.

Spoiler: it’s not what you think.

Niels Zee’s Journey: From SEO to So Much More

Niels runs a Dutch e-commerce affiliate business in the sleep niche. He's built a remote team so effective that he can step back from the day-to-day grind. But he didn't start there. His path began with SEO, but now his main focus has shifted to:

  1. Google Ads: Running massive campaigns for his own sites and other affiliates.
  2. YouTube: Building entire businesses around video content.
  3. Coaching: Helping other publishers find their footing.

It was a treat to have an active publisher on the show, since I usually talk to affiliate managers. Niels’ perspective from the other side is pure gold for anyone trying to navigate this industry.

The Big Pivot: Why He Ditched SEO

Like many of us, Niels got his start in SEO. He followed the popular courses that promised a river of endless traffic if you just wrote enough content. Then, Google's helpful content update hit, and for many, that river dried up overnight. Websites without strong brands got hammered.

Niels told me he saw attendance at SEO conferences plummet. Rooms that once held 100 affiliates now had maybe 10 or 20. His own business lost 90% of its traffic in a single night. Ouch. After spending two days analyzing the wreckage, he made a bold decision: he was done relying solely on Google’s organic algorithm. He went all-in on Google Ads.

It sounds crazy, but his logic is solid. By paying Google for traffic, his goals are now aligned with theirs. He’s no longer at the mercy of some mysterious algorithm update. He found a more predictable, scalable way to grow.

Niels Zee is an active affiliate publisher who runs a successful e-commerce business in the Netherlands, focusing on sleep-related products. He has built a remote team, scaled beyond SEO, and mastered paid traffic channels like Google Ads and YouTube.

On top of running his own business, he also coaches and advises other affiliates who are working to grow their revenue.

What makes Niels stand out is that he’s still in the trenches. He’s testing strategies, running campaigns, and living the same challenges as the people he’s writing for—which gives his advice a level of credibility you don’t always see in this space.

What makes Niels stand out is that he’s still in the trenches. He’s testing strategies, running campaigns, and living the same challenges as the people he’s writing for—which gives his advice a level of credibility you don’t always see in this space.

Niels created Payout Mafia with insights from top affiliates who are leading the industry. Experts like Jenny Gonzalez, known for affiliate management and tracking, and Alex Goldberg, a master of Google Ads, helped shape a clear roadmap for what works in affiliate marketing now and in the future.

The Motivation Behind Payout Mafia

So what makes a successful affiliate decide to write a book? Niels was attending events like Affiliate World and seeing PPC affiliates pull in insane profits. He realized that this knowledge wasn't trickling down to his own network, who were still stuck in the old SEO mindset.

He decided to fix that. He interviewed his network of top-tier affiliates, squeezed every last drop of strategy out of them, and compiled it all into Payout Mafia. He thought it would take two weeks; it took three months. He pushed every expert to share real data and actionable steps-no high-level, fluffy advice allowed.

The $10k Question: Starting Over in 2025

I love this part. Niels asked over a dozen six and seven-figure affiliates a simple question:

10k Question

The number one answer? YouTube.

Video is engaging and reduces reliance on the unpredictable nature of text-based algorithms. With YouTube, success depends more on the quality of your content than on technical SEO tactics like link-building.

Other popular strategies include parasite SEO, where content is published on high-authority platforms like LinkedIn or Medium to leverage their credibility, and aggressive churn-and-burn, a black-hat method of buying ad accounts, running them until they’re banned, and repeating the process.

Niels observes a clear divide: some are building sustainable, user-focused businesses on platforms like YouTube or hyper-niche sites, while others pursue short-term, high-profit strategies, fully aware they’ll need to start over eventually.

Your Content Strategy: 100 Articles in Year One

Niels was blunt: affiliates are in the content business. Your first few articles are probably going to suck. That’s okay. You need to publish a baseline amount of content to get feedback and start learning what works.

A serious publisher should:

  1. Publish Consistently: Aim for about 100 articles in your first year.
  2. Analyze Everything: See what makes money and what doesn't.
  3. Iterate and Improve: Use that data to make your content better.

With AI raising the bar, you have to add more value. Think videos, interactive tools, or hyper-specific content that truly helps your audience.

Aligning Incentives and Managing Risk

Traditionally, affiliates take on all the risk. We invest our time and money upfront creating content, hoping for a payout down the line. While some advertisers offer sponsorships, Niels has a better idea for certain niches.

He suggests asking advertisers to cover the ad spend upfront as a repayable loan. The affiliate uses the advertiser's money for campaigns. Once commissions start rolling in, you pay back the loan first and then pocket the profits. This minimizes your risk and aligns everyone toward the same goal: making sales.

Wrapping up.

Niels had some choice words for affiliate managers. Stop sending those generic, impersonal emails from your network’s platform. It’s obvious you haven’t even looked at the affiliate’s site.

A good pitch requires research:

  • Review their content: Do they already cover your product category?
  • Offer competitive terms: Fast payouts, good rates, or proof your offer converts.
  • Address ROI: Explain why promoting your product is a smart use of their time.

One of the biggest frustrations for affiliates is cash flow. Niels told a story about waiting nearly four months for a commission. A better solution? Agree on a fixed return rate upfront and pay out the majority of the commission quickly. It’s a small change that makes a huge difference.
